How is Generative AI Reshaping Workplace Compliance
Generative AI is accelerating workplace efficiency, but the same tools are steadily moving sensitive data beyond corporate and government perimeters.

Generative AI tools have become routine in boardrooms and back offices. They draft memos, summarize contracts, refine code and condense sprawling reports. For many employees, they are the fastest way to think.
Yet the productivity gains are accompanied by rising data exposure.
LayerX Security’s Enterprise AI and SaaS Data Security Report 2025 finds that 45% of enterprise users actively engage with generative AI platforms, with 43% using ChatGPT alone. Overall, 77% of online large language model traffic goes to ChatGPT.
The security implications are significant. About 18% of enterprise employees paste information into generative AI tools, and more than half of those pastes contain corporate data. Nearly 40% of uploaded files include personally identifiable information or payment card industry data, while 22% of pasted text contains sensitive regulatory material.
Generative AI platforms now account for 32% of unauthorized corporate-to-personal data movement, making them the leading channel for internal data exfiltration.
These are not isolated breaches, but routine browser activity.
A Productivity Revolution Outrunning Policy
Why are employees in regulated or sensitive environments turning to public chatbots?
“We’re in the middle of an AI productivity revolution,” says Anupam Kumar Jha, Manager, Enterprise Sales Engineering-India at Datadog, a cloud-based observability, security and monitoring platform.
Large language models, he notes, have “fundamentally changed how quickly people can analyze information, draft reports, debug code, or summarize complex material.” Employees are not acting with malicious intent, he says. “They’re trying to work faster and smarter.”
Somshubro Pal Choudhary, co-founder and Partner at Bharat Innovation Fund, an India-focused venture capital firm, puts it more bluntly.
“Because they deliver immediate value. They help people think, summarize, and solve problems faster than most internal tools and have the advantage of the entire world’s knowledge, including internet search for information,” he says.
In many organizations, there is no approved internal alternative that matches this capability. “Employees choose productivity over policy. This is less about carelessness and more about practical reality.”
Dipesh Ranjan, Senior Vice-President-ANZ and Europe GSI at Cyble, a global cybersecurity and threat intelligence company, sees the same dynamic.
Public generative AI tools offer “instant summarization, code assistance, language refinement, and data analysis, capabilities that traditionally required multiple tools or teams,” he says.
Under tight deadlines, efficiency often trumps compliance. There is also a widespread belief that sharing “small snippets” of information is harmless. In regulated sectors, that assumption is frequently wrong.
The Perimeter Dissolves
The technical shift is deceptively simple. The moment sensitive information is entered into a public AI system, it exits the organization’s controlled perimeter.
“That’s the critical shift,” says Jha.
Even if model providers maintain robust safeguards, the organization loses direct visibility and enforceable control over how data are stored, processed or retained.
For companies bound by frameworks such as GDPR, HIPAA or SOX, that loss of control can quickly translate into compliance exposure and intellectual property risk.
The danger, however, may not take the form of a single catastrophic leak.
Choudhary describes the threat as incremental: “The main risk is not a single breach. It is slow and cumulative. Even when information is partially abstracted or summarized, context leaks over time. As more interactions happen, sensitive knowledge gradually moves into systems the institution does not fully control, audit, or reverse. This quiet diffusion is the real concern.”
Ranjan echoes the view.
“The risk is not always an immediate breach. It is the aggregation of fragments over time,” he says.
In sectors such as defense, healthcare or semiconductor design, even minor architectural details can be strategically significant. Over months and years, fragments can coalesce into patterns of proprietary insight.
A High-Profile Case
Concerns about public AI use have reached the highest levels of government.
Madhu Gottumukkala, Acting Director and Deputy Director of the US Cybersecurity and Infrastructure Security Agency, is under scrutiny for allegedly uploading sensitive contracting documents marked for official use only into a public version of ChatGPT during the summer of 2025.
Cybersecurity sensors at CISA flagged multiple uploads in early August. Senior officials at the Department of Homeland Security (DHS) initiated an internal review to assess potential harm. None of the documents were classified, but they were designated as sensitive and not intended for public release.
In a statement, CISA’s Director of Public Affairs Marci McCarthy said Gottumukkala “was granted permission to use ChatGPT with DHS controls in place,” adding that the use was short-term and limited. CISA’s security posture, she noted, remains to block access to ChatGPT by default unless an exception is granted.
The incident stands out because CISA is tasked with securing federal networks against sophisticated, state-backed hackers from adversarial nations. It also highlights how even security leaders face pressure to adopt widely used tools.
Corporate Restraint and Selective Embrace
The private sector has faced similar tensions.
Samsung restricted employee use of ChatGPT in 2023 after internal data reportedly appeared in prompts.
Amazon warned staff against sharing confidential information after responses resembled internal code.
JPMorgan Chase and other banks limited usage amid regulatory concerns.
Yet blanket bans have proved difficult to sustain. Goldman Sachs now uses generative AI tools to assist developers. Bain and Co. has integrated OpenAI systems into its management workflows. IBM’s chief executive, Arvind Krishna, has said the firm will halt hiring in roles AI can perform.
The pattern suggests that organizations are not retreating from AI but attempting to domesticate it.
Managing rather than Banning
“Blocking AI outright is neither realistic nor strategic,” says Jha.
AI, he says, is becoming foundational infrastructure for knowledge work. The sensible path is controlled adoption, with enterprise-grade systems that incorporate governance, access controls and auditability.
Crucially, observability must extend into AI usage itself. Firms need visibility into how tools are used and whether policy violations occur in real time.
Choudhary envisions a hybrid model: private AI systems for sensitive internal work and public AI for general reasoning, supported by alerts and access controls.
“AI should be managed, not banned,” he says. Rapid improvements in smaller private models make that approach viable.
Ranjan advocates zero-trust principles, employee awareness programs and guardrails such as data-loss prevention integration and API-level monitoring. The goal is to protect sensitive information without undermining productivity.
Who will own Knowledge
The deeper question concerns ownership and control.
If generative AI becomes the interface through which employees think, draft and analyse, where does institutional knowledge ultimately reside?
“If unmanaged, institutional knowledge could gradually migrate from internal systems to external AI platforms,” says Ranjan. Over time, proprietary processes and strategic insights may become embedded within third-party ecosystems, creating dependence and weakening informational sovereignty.
“Control will belong to those who act early,” says Choudhary.
Organizations that treat AI as a temporary productivity hack risk surrendering knowledge. Those that treat it as core infrastructure may retain ownership while benefiting from its capabilities. “The key is separating who owns the knowledge from who provides the intelligence.”
The LayerX data suggest that, in many enterprises, adoption is already outpacing governance.
